Why Most Of These Fail

A summary of everything is still everything

A digest that dutifully lists all two hundred messages has moved your triage problem into a second inbox rather than solving it. The hard part is deciding what does not matter, and that is exactly the part most tools refuse to commit to.

The dropped thread nobody notices

The message that actually costs you was not urgent when it arrived. It got read, mentally filed, and never answered, and nothing in Outlook is tracking that you still owe someone a reply or that someone still owes you one.

Alert fatigue trains you to ignore alerts

Notify on everything and within a week you swipe them away unread, which is worse than no system at all because now you trust it. Notification design is a triage decision, not a delivery setting.

How I Would Build It

Classify hard. Interrupt rarely.

The system connects to your tenant through an Entra ID app registration you own, using Microsoft Graph with scoped permissions: read access for Outlook mail and the Teams channels and chats you nominate, and write access limited to Microsoft To Do or Planner and nothing else, so the system is structurally incapable of sending a reply or deleting a message even if something goes wrong. Incoming messages hit a classifier that first discards the obvious (promotions, newsletters, receipts, routine system notifications, anything with no action inside it) and then, on what survives, identifies the action type: reply, decision, payment, scheduling, follow up, approval, or delegation. Each surviving item gets a short summary, an explicit statement of what you need to do, plus extracted sender, company or project, stated or implied deadline, and a priority score driven by your rules rather than the sender's own opinion of their urgency. Notifications are then a separate decision from classification: urgent and high priority items push immediately, everything else queues into periodic batches through the day, and a morning summary and end of day summary bracket the whole thing, with conversation level deduplication so one thread never alerts you twice about the same ask. Alongside the live flow, two background passes run continuously: a missed and unanswered sweep that surfaces important messages that went quiet, and a waiting on tracker for threads where you are blocked on someone else. Everything is built in n8n inside accounts you control, with the calibration done against a labeled sample of your real messages in the first two days, because the difference between a system you keep and a system you switch off is entirely whether it learned your definition of important rather than a generic one.
